When to replace air struts?

Has anyone here gotten to the point where you replaced suspension parts due to old age or wear+tear? We had a same year loaner the past two weeks and it was much less stiff of a ride (both cars X100D from 2018). Same air pressure in the tires. The loaner was on the stock Continentals and we’re on a much sportier Pirelli Verde Scorpion Plus. Could it just be stiffer sidewalls, or does the suspension lose some of its softness over time?

Sounds like stiffer sidewalls to me. AFAIK, adjustable air struts should not need replaced until/unless they develop leaks.
